I'm a layman - but when I start with my upper body, it's simply b/c I haven't torqued my upper body enough against a stable lower body.

Take your time transitioning, this will give your lower body time to do its thing. Many rush their transition in an effort/over enthusiastic attempt to "hit" the ball; when that happens they destroy any chance of maintaining rhythm and sequencing. As a drill, try pausing longer than normal before starting your downswing; notice that your lower body will automatically move the way it is supposed to.
